Forecast bias is the quiet profit killer hiding in plain sight in your S&OP meetings.
If your forecasts are consistently over or under actual demand, you don't just have an accuracy problem—you have a bias problem.
Here is why it matters and how to catch it before it wrecks your bottom line:
Over-forecasting vs. Under-forecasting
Consistent Over-forecasting (+ Bias): Drives up working capital, increases holding costs, leads to inventory obsolescence, and fills valuable warehouse space.
Consistent Under-forecasting (- Bias): Triggers stockouts, hurts customer service levels, drives up expedited freight costs, and burns out operation teams.
How to Measure It
Forget MAPE for a second—MAPE measures magnitude, not direction. To track bias, track your Tracking Signal or Mean Forecast Error (MFE) over time:
MFE=n∑(Actual−Forecast)
A healthy process stays balanced around 0.
Persistent positive or negative trends signal systematic errors in your process, models, or commercial inputs.
3 Ways to Eliminate Forecast Bias
Decouple Sales Targets from Operational Forecasts: Commercial teams naturally lean optimistic to hit sales quotas. Keep sales targets for motivation, but use unconstrained demand history for operational replenishment.
Audit Qualitative Overrides: Track "forecast value add" (FVA). If manual adjustments by human consensus consistently worsen the baseline statistical forecast, restrict overrides.
Establish a Neutral S&OP Cadence: Hold monthly cross-functional reviews focused strictly on historical bias trends, non-punitive root-cause analysis, and systematic model adjustment.
Fixing accuracy is hard, but fixing bias is structural. Neutralize the bias first, and accuracy will follow.
